The Kurogane Shogunate is a rugged and formidable realm that lies along the frontier of iron-rich mountains and narrow coastal plains. Shrouded in mist-laden valleys, the land conceals fortified passes and windswept ridges that overlook vital trade routes. Though not the largest power, the Shogunate commands an impressive array of natural defenses and mineral wealth, making it a coveted prize among rival clans. Ruled by the resolute Lady Kurogane Tomoe, the Shogunate has recently welcomed a foreign tactician, Yūjin Shinrinryū, also known as Kuromegane or "the dark glasses." This subtle force multiplier has introduced disciplined formations, terrain-focused strategies, and the integrated use of ranged units protected by infantry, while reserving the cavalry for decisive flanking maneuvers. Under Yūjin's guidance, the Kurogane forces have begun transforming the very battlefields themselves, reshaping open plains into controlled zones that deny enemy momentum and funnel opposing armies into disadvantageous engagements. Concurrently, he has collaborated with master craftsmen to improve weapon reliability and standardize logistics, ensuring that even a smaller army can endure prolonged campaigns. As neighboring powers grow wary of the Shogunate's sudden efficiency and uncanny ability to dictate the flow of conflict, whispers spread of a quiet strategist who wins not through overwhelming strength, but through a mastery of the terrain and the employment of innovative tactics. It is a Sovereign Realm because the government itself is a shogunate, while the territory is a realm. The government type is a Feudal Military Shogunate because Lady Tomoe is the supreme military ruler, supported by daimyo-like nobles, castle governors, and hereditary clans. The realm consists primarily of alpine mountains, with mist-filled valleys, temperate highlands, and narrow coastal plains. Population wise, since it is not the largest power due to its mountainous region with iron-rich deposits, difficult terrain, valuable trade routes and several rival nations around it, that suggests something around 1–3 million people. I’d personally choose: Population: approximately 2.1 million because that feels large enough to support: – multiple castle towns – mining settlements – farming villages – coastal ports – several regional clans – a professional standing army without becoming a continental superpower. Military Size: With a population around 2.1 million, we could reasonably expect: – Standing army: 25,000 soldiers – Wartime mobilization: 100,000 troops The whole point of Yūjin’s reforms is that the Kurogane Shogunate doesn’t need the biggest army—it makes better use of terrain, logistics, and disciplined tactics to defeat larger opponents. Economy: Its wealth would likely come from: – Iron ore – Steel production – Blacksmithing – Mountain agriculture (rice terraces where possible, barley, millet) – Timber – River trade – Coastal trade – Weapon manufacturing – Black iron – Weapon smithing – Mining That gives Lady Tomoe enough resources to maintain quality equipment without matching the population of a much larger kingdom.
